How are variations managed during a construction project?

A variation is identified, priced and approved before the work is carried out, not after. On refurbishment and live-site work the most common cause is a latent condition found once existing fabric is opened, so early notification and a documented instruction protect both the programme and the relationship.

Variations are the part of a construction contract that damages relationships, and almost always because of how they were handled rather than what they cost.

A variation raised early, priced clearly and approved before the work proceeds is an administrative step. The same variation raised at the end is a dispute.

Where they actually come from

On refurbishment and live-site work, the largest source is not scope change by the client. It is latent conditions: what is found once existing fabric is opened.

Asbestos-containing material in a wall nobody could see into. Structural deterioration behind a lining. Services in a position the drawings did not record. Ground conditions that differ from the investigation.

None of these are anybody's fault and all of them cost time and money. The question is how they are handled the day they are found.

Notify immediately, price before proceeding

The sequence is fixed. Identify the condition, notify the superintendent and the client, document what was found with photographs and records, price the effect on cost and programme, and obtain an instruction before proceeding.

Work done ahead of an instruction is work at risk, and it puts the client in the position of approving something already built. That is the situation that generates disputes.

Programme is part of the variation

A variation that changes the cost and not the programme is rare on live-site work.

A delay found in week two of a fixed window affects every activity behind it. Stating the programme effect at the same time as the price is what lets the client make a real decision, including the decision to defer the work to protect the handover date.

On a project with a fixed return date, that trade-off is the most important part of the conversation.

What reduces them

Investigation before tender. On refurbishment work, the more that is known about the existing fabric before pricing, the fewer surprises appear later.

Provisional allowances for the conditions that are likely rather than certain, so the discovery is a drawdown rather than a variation.

A scope written with the boundaries stated: what is included, what is excluded, and what assumption each exclusion rests on.

Monument's approach is to raise the likely areas at tender rather than after award. It produces a less attractive number and a more accurate one.

Design and construct changes the picture

Under a design and construct arrangement, design development is inside the contractor's responsibility, which removes an entire category of variation that arises from documentation gaps.

What remains is genuine client-initiated change and genuine latent conditions.

The record

Every variation carries its instruction, its scope, its price, its programme effect and its approval, held in the Integrated Management System from tender through to end of defects.

That record is what allows a final account to be settled on evidence rather than on recollection, and it operates under Monument's ISO 9001 certified quality management system.
